Fractional Chief AI Architect
Senior AI leadership on a retainer to steer strategy and delivery, without a full-time executive hire.
Organisations reach a point where AI decisions have consequences beyond a single team, and there is nobody whose job it is to hold the standard. Teams pick different frameworks, governance is invented per project, and the same architectural mistake is made three times independently.
A full-time executive hire is the obvious answer and often the wrong one at this stage: the market is expensive, the search is slow, and the role may not justify a full-time seat for another year.
A fractional engagement provides the technical authority without the headcount, and it is deliberately month-to-month so it can end when it stops earning its cost.
What the engagement includes
Technical direction
Architecture standards, patterns, and the decisions your teams should not each make independently — written down and maintained.
Design and code review
Regular review of AI designs and implementations before they become expensive to change, with findings your engineers can act on.
Vendor and build-versus-buy evaluation
Independent assessment of platforms and tools, from someone who does not resell any of them.
Governance ownership
Keeping the agent identity, autonomy, and audit model coherent as teams ship against it.
Leadership communication
Translating AI delivery status and risk into terms executives and risk committees can act on.
Who this is for
- Organisations with several teams building AI and no shared standard
- Leadership that needs independent technical judgement before large commitments
- Teams that need senior direction more than another pair of hands
When this is the wrong engagement: This is not staff augmentation. If the need is implementation capacity, a scoped delivery engagement is the honest answer and usually the cheaper one.
How it runs
- Discovery (30 minutes). A working call to map your stack, constraints, and the highest-value first step. No pitch deck.
- Scoped fixed-price proposal. A written statement of work with deliverables, milestones, and a fixed price — not an open-ended time-and-materials meter.
- Delivery. Senior architects execute against milestones, with governance applied to every AI-agent action from day one.
- Operate or hand off. Monitored operation, or a clean handoff with runbooks so your team can run it without us.
Questions we get asked
How much time does this involve?
It is a monthly retainer with an agreed cadence set during discovery — typically a standing review rhythm plus availability for decisions that cannot wait. The commitment is stated in the agreement rather than left implicit. Retainers where the time is vague benefit the consultant and nobody else.
Is this month-to-month?
Yes, deliberately. A fractional arrangement should be easy to end when it stops earning its cost, and a long lock-in changes the incentive from being useful to being retained. It also means the engagement is reversible for you, which matters when you are trying senior help for the first time.
How does this work alongside our existing engineering leadership?
It supplements rather than replaces them. The usual shape is that your engineering leaders own delivery and people, and this role owns AI architecture standards and technical judgement. Where you already have a strong AI architect, this is usually the wrong purchase and we will say so — a second opinion on a settled question is not worth a retainer.
Can this convert into a delivery engagement?
Yes, and they are priced and scoped separately so the advice is not shaped by what it might sell. If a fractional engagement consistently recommends large delivery projects from the same firm, that is a structural conflict worth being alert to — with any provider, including this one.
